Through investigation and analysis, the ad hoc team found that in March 2020, the defective rate of C lamp shades of M01 products in March was as high as 47.79%; the target was found, and the rest was to set goals, formulate plans, and find countermeasures, one thing at a time, It has to be down-to-earth and have someone do it. The task force's goal is to reduce the defective rate of M01 products from 47.79% in March to less than 5% by April 30th. Through the analysis of man, machine, material, method, ring and measurement, the members of the task force found out the main reasons for affecting the quality are the following two reasons: First, the injection molding process has a great influence on the size of both ends of the lampshade, and the two ends of the lampshade The size is the key control point of the assembly, which directly affects the size of the assembly. The second is that the injection molding process has to take into account the problems of black material (product structure) and whitening, and the adjustment margin of the injection molding process is very small. Some are out of date. The reason was found, so the team members started from the six aspects of human, machine, material, method, environment, and measurement, to analyze and find countermeasures, through a series of countermeasures, such as determining the measures, determining the responsible person, and clarifying the completion time node. Implement relevant measures one by one. Through the first round of improvement, remarkable results have been achieved. The defect rate of injection molding has decreased from 31.5% before improvement to 17.95% after improvement; the defect rate flowing into final assembly has dropped from 47.79% before improvement to 0; Abnormal shutdown, from 1.5 hours per shift before the improvement, to 0 hours per shift. These achievements cannot be said to be big!
